  • Ensure that processes are understood and documented.
  • Take over the technical approval of the AI results and decide whether they are viable in practice.

In the RACI sense, specialist departments are generally accountable for the business benefits of a model and share responsibility for risks.

Legal, data protection, compliance, information security

These functions provide the regulatory framework:

  • Classification of use cases according to the EU AI Act (risk classes, high-risk systems, GPAI).
  • Data protection impact assessment, contracts with providers, review of training data and IP issues.
  • Requirements for transparency, documentation and human supervision.

Important: These roles should not be seen as “preventers”, but as partners – ideally early on in the use case evaluation.

At its core, the EU AI Act follows a risk-based approach. Not every AI application is treated equally strictly. What does a realistic entry look like, especially for medium-sized companies?

Step 1: Inventory instead of drawing board

Find out where AI is already being used today: Tools, pilot projects, shadow AI, automation in specialist areas. In parallel: What projects are planned? This inventory is the basis for everything else.

Step 2: Define target image and scope

Formulate a clear, concise target picture: Which 3-5 business goals should AI initiatives support in the next 24 months? Determine whether you want to address efficiency, turnover or risk reduction first – and how bold you want to be with new business models.

Step 3: Clarify roles and committees

Designate responsible parties: Who takes overall responsibility for AI (CAIO/CDAO)? How are the CIO, specialist departments, legal/data protection involved? Set up a simple but binding decision-making format (e.g. monthly use case board with fixed criteria).

Step 4: Define a minimum set of governance artifacts

Start lean but committed:

  • An AI register / use case inventory.
  • A template for risk and AI act classification.
  • Guidelines on the use of external AI tools (prompt guidelines, data sharing).

These artifacts are sufficient for now. They can be expanded later.

Step 5: Set up technical guard rails and platforms

Define which tools and platforms are “official” and how logging, access, monitoring and data protection are implemented there. Goal: Governance should be as automated as possible instead of being checked manually.

Choose a use case that is economically relevant but not critical to your company’s existence. Consciously guide it through the full governance cycle: evaluation, approval, implementation, tests, monitoring, lessons learned. This pilot then serves as a model for further projects.

This depends less on the headcount than on the ambition. Banning alone rarely works. A two-stage approach makes more sense: firstly, create transparency (“Where do teams use which tools, with which data?”) and secondly, offer attractive, secure alternatives – such as an approved genAI platform with clear rules and training. Governance should not only say no, but also show secure ways forward.

On the strategy side, classic KPIs help: process time, error rates, sales contributions, cost savings. On the governance side, KPIs such as the number of checked use cases, time to approval, number of incidents, audit findings or training rates count. It is important to link the two: a use case is only “successful” if it creates value and governance requirements are met.
